Comparing Label Substrate Prices Without Getting Fooled by the Roll Price

Two Quotes, Same Number, Different Job
Two substrate quotes land in the same afternoon. Supplier A: $148 per roll. Supplier B: $151 per roll. Close enough that most estimators would default to the incumbent supplier and move on — three dollars isn't worth a phone call.
Except the rolls aren't the same size. Supplier A's roll is 4,800 linear feet at 3 inches wide. Supplier B's is 5,400 linear feet at 3.25 inches wide. Priced per roll, they look almost identical. Priced per label — which is the number that actually lands on the quote — they aren't close at all.
This is the trap built into every substrate quote sheet: roll price is a function of how much material is on the roll, not what a square inch of it costs. Compare roll prices directly and you're comparing two different quantities of material and calling it a price comparison. It isn't one, and the estimate built on top of it is wrong before a single press-speed number gets entered.
By the end of this piece you'll be able to take any two substrate quotes — different roll lengths, different widths, different suppliers — and reduce them to one number you can actually rank: cost per MSI, adjusted for what the roll price doesn't tell you.
Why Roll Price Alone Tells You Nothing
A roll price is a bundle: length, width, core size, liner, adhesive, and a supplier's freight and minimum-order math, all folded into one line-item dollar figure. None of that is inherently comparable to another supplier's roll price unless every one of those variables happens to match — which they almost never do.
The fix isn't a better roll price. It's abandoning roll price as the comparison unit entirely and moving to a unit of area, because a label is priced per unit of area regardless of what roll it came off. That unit, in US label estimating, is the MSI — thousand square inches. Reducing Any Roll Quote to Cost Per MSI
The formula is short. Total square inches on a roll = length in inches × width in inches. Divide by 1,000 to get MSI. Divide the roll price by that MSI figure and you have a cost per MSI you can rank against any other quote, from any supplier, for any roll size.
Worked example, round numbers for clarity:
Supplier A — $148/roll, 4,800 linear feet, 3" wide. Length in inches: 4,800 × 12 = 57,600". Area: 57,600 × 3 = 172,800 sq in. MSI: 172.8. Cost per MSI: $148 ÷ 172.8 = $0.856/MSI.
Supplier B — $151/roll, 5,400 linear feet, 3.25" wide. Length in inches: 5,400 × 12 = 64,800". Area: 64,800 × 3.25 = 210,600 sq in. MSI: 210.6. Cost per MSI: $151 ÷ 210.6 = $0.717/MSI.
Supplier B's roll costs three dollars more and is meaningfully cheaper — about 16% cheaper per MSI in this example. An estimator comparing roll prices alone would have picked the more expensive material and never known it.
The roll price answers "what does this roll cost." The MSI price answers "what does a label cost." Only one of those questions is on your quote.

What the MSI Number Still Doesn't Capture
Cost per MSI gets you an apples-to-apples material rate. It does not, by itself, get you a total landed cost, and treating it as if it did is the next place estimators get caught out.
MOQ (minimum order quantity). A supplier's cost-per-MSI figure often assumes you're buying at their standard order size. Order below it and many suppliers apply a short-run surcharge that doesn't show up until the actual invoice — which means the number you quoted the customer and the number you get billed can diverge on small jobs specifically.
Lead time. A marginally higher cost-per-MSI supplier who ships in three days versus a marginally lower one who ships in three weeks isn't a wash — but the comparison only gets made if lead time is tracked as a line item next to the price, not left as a verbal aside from the sales rep who took the call.
Freight and landed cost. Cost per MSI as configured is a material rate; it may or may not include the supplier's freight to your dock. Two suppliers quoting the same cost-per-MSI figure with different freight terms are not actually tied — the one who buries freight in a separate invoice line is the one whose true landed cost needs recalculating before you trust the comparison.
Waste and yield. A liner that scores poorly, a caliper that runs thin and slows the press, or a release value that fights die-cutting all cost money that never shows up in the substrate quote at all — it shows up later, in makeready waste and press speed, which is a separate part of the estimate covered in how to estimate a flexo label job.
None of this means the MSI number is wrong. It means MSI is the correct normalizer for the material rate specifically — and a complete substrate comparison needs MOQ, lead time, and landed freight sitting next to it as separate columns, not folded invisibly into one price.
Building a Comparison You Can Actually Quote From
The practical version of all this is a simple table, one row per supplier quote, with columns for roll price, roll dimensions, calculated cost per MSI, MOQ threshold, lead time, and freight terms. Once it's built once, every new quote is a five-minute lookup instead of a re-derivation — and it's the same shape of table whether you're comparing two suppliers on the same substrate or comparing a facestock swap a customer is asking about to cut cost.
