A Label Job Estimating Checklist That Catches the Costly Misses

The RFQ That Looked Fine Until It Didn't
The email said: "3x5 label, need pricing for 10,000, can you turn this around today?" No adhesive type. No colour count beyond "a logo and some text." No mention of whether there's an existing die or a new one needs to be cut. The estimator built the quote anyway — matched it to the closest die on the shelf, guessed at a two-colour print, assumed permanent adhesive because that's what 80% of jobs use — and sent it back inside the hour.
Three weeks later the PO comes in. It's a freezer-grade label. The die on the shelf is close but not exact, so a new one has to be cut, which nobody priced. The adhesive swap changes the substrate cost. The turnaround the customer actually needs conflicts with the quoted lead time. None of this is dishonesty — it's the predictable result of estimating from an incomplete spec.
A label job estimating checklist exists to stop this before it starts: not to make quoting slower, but to make sure the fifteen minutes you spend estimating are spent on a job you've actually seen, not one you've guessed at. The Label Job Estimating Checklist: Six Specs You Need Before You Quote
Every label estimate — flexo, digital, or a comparison between the two — is built from the same six inputs. Skip one and the number isn't wrong exactly; it's just answering a question the customer didn't ask.
- Dimension and repeat
- Substrate and adhesive
- Colour count and print method
- Die and tooling status
- Finishing and special processes
- Quantity and reorder pattern
Each one changes the math in a specific, mechanical way. Here's what to ask for, and why it matters.
Dimension and Repeat: The Number That Decides Labels-Per-Foot
Label width and height determine how many labels fit across the web and down the repeat — which determines labels-per-linear-foot of substrate, which determines how much material a given order actually consumes. Get the dimension wrong by a few millimetres and the labels-per-foot count shifts, and so does every MSI-based material cost downstream.
Repeat also decides whether an existing die can be reused or whether a new one needs to be cut — see the die section below. Ask for exact width, height, corner radius (if any), and whether the label is a standard shape or an irregular die-cut. "Roughly 3x5" is not a spec; it's a placeholder for one.
Substrate and Adhesive: What Drives the MSI Number
U.S. label pricing runs on MSI — thousand square inches — as the substrate cost unit. To price MSI correctly you need three things nailed down, not assumed: face stock (paper vs. film — BOPP, polyester, vinyl), adhesive type (permanent, removable, freezer-grade, high-tack), and liner. Each combination has a different cost per MSI and a different press compatibility.

Colour Count and Print Method: Why the Plate Count Changes the Number
This is where the estimate stops being a lookup and starts being an engine. Colour count changes different things depending on which process is printing the job:
- Flexo — each colour is a separate plate, and plate cost is a real, per-colour line item. Colour count also shifts the press-speed curve: more colours generally means a slower achievable run speed and more makeready waste to burn through before the press is in register. A per-colour plate cost and a press-speed-by-colour-count curve are the two mechanisms that make a 4-colour flexo job cost meaningfully more than a 2-colour job of the same size — not "more ink," but more plates and more makeready.
- LEP/digital toner (click-charge) — cost is charged per impression, flat, regardless of how much of the label is covered in ink. A label that's 90% coverage costs the same click as one that's 10% coverage. This is the mechanism, not a guess — it's why click-charge economics favour complex, image-heavy short runs that would eat plates alive in flexo.
- UV inkjet — cost scales with measured ink coverage, plus a surcharge and speed penalty where white ink is laid down as a base. More coverage, more cost — the opposite relationship of click-charge.
Get colour count and print method locked down before you estimate, because the wrong assumption here doesn't just move the number a little — it changes which cost mechanism you're even supposed to be running. Die and Tooling Status: The Line Item Most RFQs Skip
"Do we have a die for this, or does one need to be cut?" is arguably the single most commonly-skipped question on an RFQ, and it's the one most likely to blow up a margin after the quote is sent. A new die is a real tooling cost that has to be amortised across the run — spread thin on a long run, painful on a short one. Reusing an existing die means that cost is already sunk.
Ask explicitly: is there an existing, on-file die that matches this exact dimension and repeat, or is this a new cut? Don't infer it from "similar" jobs — a die that's close in size but not exact still needs a new one cut, and that's a cost nobody budgeted for if it surfaces after the quote goes out.
A quote built on a guessed spec isn't an estimate — it's a bet, and the house doesn't always win.
Shops managing anilox rollers, blades, dies and UV lamps as tracked, costed assets will eventually be able to pull tooling condition and amortisation schedules directly into the quote — that's a tooling library capability planned for a future release, not something to lean on today. For now, the die question stays a manual checklist item, and it stays non-negotiable.
Finishing, Special Processes and Variable Data
Lamination, foil, embossing, and variable data (sequential numbering, barcodes, QR codes) each add a process step with its own cost and its own effect on achievable run speed. Special effects like metallic finishes also shift the flexo-to-digital economics — the exact point where digital stops being cheaper than flexo moves with colour count, geometry, and special processes, so a job with foil or metallics needs its own comparison, not a reused rule of thumb from a plain four-colour label.
Ask specifically what finishing is required, whether it's inline or requires a secondary pass, and whether variable data is involved — because variable data is one of the clearest markers that a job may belong on a digital press rather than flexo, regardless of quantity.
Quantity Breaks and the Reorder Pattern
The last spec category is the one that decides which press should even be quoted: order quantity, and — just as important — expected reorder frequency. A single 50,000-unit order and a job that reorders 5,000 units every six weeks are different jobs, even at the same annual volume, because flexo's plate and die costs are sunk once and amortise across every reorder, while a digital click-charge or coverage-based cost resets every time.
